Most teams decide they’re going to acquire, then go shopping. We flip it. Before any target gets serious attention, we pressure-test all three paths against the same opportunity:

BUILD — Fastest to control and margin, slowest to market. Right when the capability is core, the gap is narrow, and time isn’t the binding constraint.

BUY — Fastest to market and to an installed base, highest cost and integration risk. Right when speed and existing customers matter more than build economics — and when a quality target actually exists.

PARTNER — Lowest cost and risk, lowest control. Powerful when a capable partner has the relationship or the technology you lack — and genuinely weak when no partner has real reach into your buyer or when partnering threatens their own revenue.

The honest finding is often “partner, but only here” or “buy the core, partner the edges, build the differentiator.” The answer is usually a combination, not a single door.

We have deep experience in partnership program development specifically — which is why our M&A engagements almost always include a full build/buy/partner analysis rather than a buy-only lens. It changes the recommendation more often than clients expect.
